Culture that works when work gets messy.
Culture is human behaviour under pressure.
Culture by Co-Design helps teams turn hidden friction into trust, clarity, shared behaviours and practical follow-through.
Most culture problems are not personality problems.
They are system patterns showing up through people.
We help teams, leaders, boards and organisations reveal what is really going on, regulate the room enough to work with it, remap the hidden patterns, reconnect around shared responsibility, and return with practical agreements people can actually use.
We do not do values wallpaper.
We do not do leadership theatre.
We do not do one-off workshops that feel good for a day and disappear by Monday.
What we do is laugh in our programs. We protect the gold of your culture. We enhance it.
We help people stop performing culture and start practising it.
Listen to client, VCET/MCEC team testimonials.
Listen to our founder, Emeli Paulo’s core HCD philosophy
People support what they help shape.
Most culture work fails because it is handed down, over-polished or disconnected from the real pressure people experience every day.
Culture by Co-Design works differently.
We do not tell your team who they should be.
We help them reveal what is true, regulate enough to work with it, remap the system, reconnect around shared responsibility, and return with practical agreements they can actually use.
The workshop is not the product.
The shift in behaviour is the product.
If the same conversations keep happening, your culture is asking to be redesigned.
You can usually feel the problem before you can name it.
The room is polite, but the real conversation happens afterwards.
Values exist, but they are not shaping daily behaviour.
Leaders are repeating themselves.
People are unclear on roles, decisions, boundaries or expectations.
Trust is leaking through silence, side conversations or avoidance.
The team wants better communication, but the same patterns keep returning.
Everyone is busy, but follow-through is inconsistent.
Conflict is treated like a personality problem instead of a design problem.
That is not a vibe issue.
That is a culture design issue.

Ways we work with organisations
Culture Reality Check
For teams who need to understand what is really going on before choosing the solution.
Best for: early diagnosis, repeated tension, leadership clarity, trust leaks and change fatigue.
Values and Behaviour Sprint
For organisations that have values, but need to turn them into lived behaviours.
Best for: values refresh, leadership alignment, onboarding, team culture and accountability.
Better Ways of Working Sprint
For teams who need clearer expectations, decisions, communication rhythms and follow-through.
Best for: growing teams, operational friction, unclear roles and repeated confusion.
Regulation: The Emotional Reset
For organisations that need to support people to regulate before they can reflect, respond or take responsibility.
Best for: high-pressure environments, emotional overload, reactive behaviours, conflict escalation, and teams struggling to stay grounded under stress.
Leadership or Board Culture Code
For senior groups who need clearer behavioural governance, boundaries, trust and accountability.
Best for: boards, founders, executive teams, shareholder groups and complex leadership dynamics.
90-Day Culture Reset
For organisations ready to move from diagnosis to behaviour change.
Best for: teams that need practical implementation, not another conversation about the conversation.
Ask us about our client case studies.
Our client data has been gathered across from one-off workshops to three-year program design and implementation. We can co-design the right pathway with you, share relevant case study patterns, and show the evidence behind what has worked across trust, leadership, communication, culture, behaviour change and practical follow-through.
Through our SoCo Collective agency, we bring the right people into the room: expert facilitators, trainers and coaches with skills in organisational development, learning design, wellbeing, psychosocial safety, human-centred co-design and strategic experience design.
Because bad facilitation costs you.
It costs trust.
It costs attention.
It costs safety.
It costs momentum.
It costs follow-through.
We are not here to click through slides.
We design connection.
We read the room, hold the tension, get people participating and turn the conversation into shared clarity, practical agreements and movement.

Frequently Asked Questions (FAQ)
-
No.
A workshop may be part of the work, but the workshop is not the whole product.
The work may include interviews, diagnostics, synthesis, culture mapping, facilitated sessions, behavioural agreements and 90-day implementation planning.
Our topics/themes are modular. We cater our program to suit your needs.
-
Absolutey, yes.
A lot of organisations are trying to respond to psychosocial risk with policies, wellbeing programs or compliance checklists. Those things matter, but they do not change the day-to-day behaviours creating pressure.
CxCD helps teams identify where trust, workload, role clarity, communication and emotional labour are breaking down, then co-design practical ways of working that leaders and teams can actually use. We sit between culture, wellbeing, OD and implementation.
-
It can support leadership development, but it is not generic leadership training.
We focus on how culture behaves under pressure, and what leaders, teams or boards need to practise differently.
-
Sometimes.
But we do not treat conflict as the only issue. Often conflict is a signal that roles, expectations, power, communication or decision-making need to be redesigned.
-
Culture by Co-Design is intersectional, but it is not performative inclusion work.
We look at how power, identity, communication, safety, trust and belonging actually show up in the room and in the system.
-
CxCD can support small leadership teams, boards, growing organisations, program teams, social impact organisations, creative teams and complex stakeholder groups.
The right question is not size.
The right question is whether the culture pattern is costing you trust, time, energy or progress.
-
We start with a conversation about what is happening, what you have already tried, what keeps repeating and what kind of support would be useful.
From there, we recommend a practical next step.
STOP PERFORMING CULTURE.
START PRACTISING IT.
Our work is often called in when people are navigating complexity: growing teams, shifting values into behaviour, repairing trust, strengthening communication, aligning leaders, designing better ways of working, or creating spaces where people can tell the truth safely and move forward practically.
From boards and executive teams to frontline staff, founders, facilitators, community leaders and emerging talent, we help people turn culture from something they talk about into something they can actually practise.
